AI and the sorting of incoming mail: what can really be done

The short answer

Sorting and distributing physical mail and packages is not a task that AI takes over today. Mail has to be picked up, unpacked, physically moved, and placed in a mailbox or on a desk. There is no algorithm for that. What can help is image recognition that reads an addressee on an envelope and suggests which department it belongs to. That is support for the thinking work, not the work itself.

Why this task falls out this way

Three axes determine the picture here: physical, structuredness and volume.

Physical scores as low as possible with a 1. The task consists for the largest part of hands-on actions: accepting packages at the door, opening boxes, moving stacks of paper. As long as a system has no arms, this remains a human action, however smart the software behind it becomes.

Structuredness comes out at a 3. Reading a name and department on an envelope is in itself a predictable step, comparable to triaging a general email inbox. It becomes unpredictable as soon as the envelope has no clear addressee, the name is misspelled, or someone changed departments two years ago without the mail room knowing. Then someone is needed who knows the context of the company.

Volume scores a 4: an average office receives a recognizable, recurring stream of mail daily. A high and repetitive volume is normally favorable for automation, but here the physical nature of the work outweighs that repetition.

An example

An envelope arrives without a name, addressed only to "Finance department." A human sorter knows that the invoice stream has recently moved to a new employee, and places the envelope on the correct desk. A system that reads only text does not know about this recent change and has no way to ask about it. The judgment room here is low, at a 2, but that small amount of room is exactly where the error arises if no one is keeping an eye on it.

Where the risk lies

Error cost scores a 4. A wrongly delivered letter containing a contract, a summons, or medical information is not a minor slip. Compliance scores a 3: some mail items fall under retention obligations or confidentiality, and a wrong route can immediately conflict with that. This is not a reason to reassign someone else based on this scan; decisions that affect employees' work are subject to their own legal requirements, which are not addressed here.

Customer contact scores a 5, which is notably high for an administrative task. Mail coming from customers, suppliers or authorities is often the first physical link in a relationship. A package that sits at the wrong department for three days is a concrete, tangible problem for the recipient, even if the error itself is small.

Where it differs at another company

These scores apply to an office environment with a regular paper mail stream. At a company that works almost entirely digitally and receives only a handful of letters per week, the task is so small that automation is not worthwhile, regardless of technical possibilities. At a company with a large, standardized mail room and scanning equipment that digitizes incoming mail immediately, the work shifts: physical sorting is then replaced by digital routing, which is effectively a different task with a different profile, closer to digitizing and making a paper archive accessible. The physical handling of opening and scanning then remains human work, but the distribution afterward can largely be automated.

What is shifting

The question about AI in the mail room is rarely about the mail itself, but about everything surrounding it. Standard letters and forms processed from the mail are often easier to automate, as can be seen with drafting standard letters and forms. Tasks close to the office manager role, such as managing colleagues' calendars or booking meeting rooms and facilities, also shift faster than physical handling, because no hands are needed there, only decisions within a system.

That difference is the common thread: not every piece of administrative work changes at the same pace. Work that happens entirely within a screen shifts sooner than work that needs a body. The mail room is thus a clear example of where that line lies today, not because the technology is lacking, but because the task itself is physical in nature.
