AI and the picking and packing of goods

The short answer

No. Picking and packing is physical work: someone walks through a warehouse, takes a product from a shelf and places it in a box. AI is software. Software can generate a list, plan and check, but cannot lift a box from a shelf. As long as that lifting is done by a human, this task remains human work, no matter how well the rest of the process is automated.

Why this task scores the way it does

The task is notably structured: a pick list is a clear instruction, there is little doubt about what needs to happen. Volume is also high, this is work that recurs in similar form throughout the entire day. Those are precisely the characteristics that make automation attractive. But the axis that is decisive here is a different one: physical action. Picking up a product, moving it and packing it requires a body in space, not text or data analysis. That is where it stops for AI in the common meaning of the word.

The scope for judgment is low: a picker rarely decides anything themselves, they follow the list. Creativity plays virtually no role. The cost of errors is average: a wrongly picked product costs a return shipment and dissatisfaction, but is usually recoverable. Compliance is relatively high, especially with hazardous substances, temperature-sensitive goods or regulated products, where packaging requirements must be followed precisely. There is hardly any customer contact, the picker works behind the scenes.

An example

A warehouse employee receives a pick list with twelve items for an order. He walks the route, recognizes the products by barcode or location, picks them up and brings them to the packing station. There he packs them according to the carrier's requirements. Every step in this process is physical. There is no moment where text or a decision rule can take the place of the action itself. When it is different

The outcome does not change through smarter software, but through different hardware. Companies that invest in physical robotics or cobots, for example goods-to-person systems where a robot brings the rack to the picker, or gripper arms that can handle specific products, do shift part of this work. However, that is not fundamentally an AI question, it is an investment decision in machines, with associated purchase costs, maintenance and adjustment of the warehouse. For a company with a small, highly variable assortment, that investment is often not cost-effective; for a company with large volumes and a limited number of product forms it can be. The task itself, physically collecting and packing, remains in both cases beyond the reach of AI as such.

What does shift

The shift is not in the picking itself, but in everything before and after it. The moment when an order is automatically placed with a supplier is, at many companies, already no longer a human action. Tracking inventory levels too, once a matter of walking around and counting, is in a growing number of warehouses monitored continuously and automatically, as can be read at monitoring inventory levels. And the documents that go with a shipment, waybills, customs papers, packing slips, are at many companies already largely drawn up automatically, a process explained at drawing up shipping documents. Physical picking therefore remains stuck between two pieces of work that do shift. That is not a contradiction, it is exactly how this shift works: step by step, task by task, not as a whole process.

What this means for the organization of work

Because this article deals only with the task itself, no conclusion should be drawn about personnel policy. What a company does with freed-up or unchanged capacity is a separate consideration, and if that consideration touches on dismissal or job changes, its own legal requirements apply, separate from what a task analysis shows.
